What real hospitality consulting looks like.

Every hospitality operation is different. The team, the history, the challenges, and the goals are never exactly the same. The examples below reflect real-world hospitality challenges and the experience behind our approach—what needed to change, how the situation was addressed, and the kinds of outcomes strong leadership and consistent execution can create.

Operations & Turnaround

Rebuilding consistency in a high-volume independent restaurant.

The situation

A high-volume independent restaurant was experiencing inconsistent execution. Service standards varied by shift, communication between the kitchen and front of house was inconsistent, and ownership was spending too much time solving daily problems instead of leading the business.

THE approach

The operation was evaluated from the ground up—service flow, team communication, systems, expectations, and leadership structure. The focus was on establishing clearer standards, strengthening pre-shift communication, improving coordination between front and back of house, and creating greater accountability across the team.

The outcome

Greater structure and clearer expectations helped create more consistent service and stronger team confidence, while allowing ownership to spend less time reacting to daily issues and more time leading the operation.

Team Training & Culture

Reducing turnover and rebuilding team culture at a multi-outlet property.

The situation

A multi-outlet hospitality operation was experiencing high staff turnover and low team morale. New hires were leaving within their first few months, experienced employees were disengaged, and management was struggling to create consistency, accountability, and a clear sense of direction.

THE approach

We focused first on understanding the employee experience and the root causes behind turnover. Leadership practices, communication, onboarding, expectations, and opportunities for growth were evaluated. From there, the focus shifted to strengthening management accountability, improving onboarding, creating clearer communication, and giving team members a stronger sense of support and direction.

The outcome

The changes helped strengthen team engagement and retention while giving managers a clearer framework for leading their teams. Employees had greater clarity around expectations, communication improved, and the operation was better positioned to build a more stable, accountable culture.

Opening Support

Guiding a first-time operator through a full-service restaurant opening.

The situation

A first-time owner with a strong culinary vision and deep passion for hospitality was preparing to open their first full-service restaurant. They had the concept, the space, and the drive — but had never navigated the operational complexity of a restaurant opening before.

THE approach

We came in early in the pre-opening phase and worked alongside the owner through every stage: building out the operational systems, writing training materials, supporting the hiring process, designing the service flow, and running the team through training before opening day. We stayed through the soft opening period to observe, adjust, and support.

The outcome

The restaurant opened on schedule with a trained, confident team and clear operational systems in place. The owner had a foundation to build from — not just a launch, but a sustainable operation.

Guest Experience

Redesigning the guest journey at a boutique hotel food and beverage program.

The situation

A boutique hotel's food and beverage program was underperforming relative to the property's overall reputation. Guests were leaving positive reviews about the rooms and service but rarely mentioning the restaurant or bar — and repeat visits to the outlets were low.

THE approach

We mapped the full guest journey from arrival through departure, identifying the moments where the F&B program was either invisible or disconnected from the broader guest experience. We worked with the F&B team on service language, menu storytelling, and the small touchpoints — the recommendations, the transitions, the moments of genuine hospitality — that turn a meal into a memory.

The outcome

Guest engagement with the F&B outlets increased. The team felt more confident and purposeful in their interactions. The program began to feel like a genuine part of the hotel experience rather than an afterthought.

Leadership Development

Developing a first-time general manager in a growing independent group.

The situation

A growing independent restaurant group had promoted a talented internal candidate into their first GM role. The individual had strong instincts and deep operational knowledge — but was struggling with the transition from doing the work to leading the team.

THE approach

We worked with the new GM over several months through a combination of structured coaching sessions and in-operation support. We focused on the fundamentals of leadership communication, how to hold the team accountable without creating fear, how to run effective pre-shifts, and how to manage up and across the organization. We also worked with the ownership group on how to support a developing leader effectively.

The outcome

The GM grew into the role with greater confidence and clarity. The team responded to more consistent, direct leadership. The ownership group gained a capable operator they could trust to run the business.

A note on confidentiality.

All case study details are drawn from real experience. Client names, specific locations, and identifying details are kept confidential out of respect for the businesses and teams we've worked with. Outcomes are described qualitatively — we don't fabricate numbers, and we don't believe impressive-sounding statistics tell the real story of what it takes to build a great operation.
